Makeup Brush Production Lead Time: How to Plan Without Stockouts
Realistic lead-time breakdown for makeup brush OEM — sampling, mould tooling, fiber prep, assembly, QC and ocean freight. Plan reorders without stockouts.
Stockouts on Amazon kill BSR rankings overnight. The fix is boring but effective: understand every block in the timeline and reorder against the right one.
The seven blocks of a brush PO
| Block | Typical days | Notes |
|---|---|---|
| Quote + artwork lock | 3–7 | Slowest when you're indecisive on print color |
| Sample approval | 7–10 | +5 days per revision round |
| Tooling (only if new mould) | 25–45 | One-time per SKU |
| Fiber + handle prep | 7–10 | PBT in stock; goat hair seasonal |
| Crimping + assembly | 10–15 | Scales with quantity (~500 pcs/day per line) |
| QC + packing | 3–5 | Drop test, weight check, polybag, FNSKU |
| Ocean freight (to US/EU) | 28–40 | Door-to-door including customs |
| Total (repeat order) | ~55 days | Excluding tooling |
| Total (new SKU) | ~85 days | Including tooling |
Where lead time secretly stretches
- Chinese New Year (Jan–Feb): factories close 2–3 weeks. Place orders by early December at the latest.
- Golden Week (Oct 1–7): same problem, smaller scale.
- Peak Q4 ocean freight: book containers 3 weeks earlier than usual.
- Lab test reports (REACH, Prop 65) — allow extra 7–14 days.
The "safety stock" formula
Use this for every active SKU:
safety_stock = average_daily_sales × (lead_time_days + buffer_days)
Where:
- lead_time_days = 55 (or 85 for new SKUs)
- buffer_days = 21 (covers CNY, port delays, customs hold)
Example: 30 units/day average sales → 30 × (55 + 21) = 2,280 units safety stock = reorder trigger.
Reorder triggers that actually work
- 30-day moving average of sales, not lifetime average.
- Reorder when stock = safety_stock + transit_in_progress.
- Set Amazon FBA inventory alerts at the trigger threshold.
Express options when you've miscalculated
- Air freight — cuts 30 days to 5–7. Cost: 4–6× sea freight.
- Sea-air (LCL via Dubai/LA) — 18 days. Cost: 2× sea freight.
- Express courier (DHL/FedEx DDP) — under 200 kg. 5 days door-to-door. Best for sample / emergency restocks under 500 pcs.
A working calendar for steady sellers
- Week 0: Place PO when inventory hits trigger.
- Week 6: Goods leave factory.
- Week 10: Goods arrive at port.
- Week 11: Goods clear customs, hit FBA.
Keep this cadence and you'll never see a "currently unavailable" badge on your listing.
